01What works today

Honest status, module by module.

Liveworks today on the running preprod demo Builtbackend ready, UI setup pending Plannednot built yet

POS and gold pricing

Live

Sell at the till with a daily metal rate per karat. Prices follow the rate and keep our markup.

Inventory and metal ledger

Live

Every piece coded. Gold tracked by the gram per party. Scan stocktake with a missing-piece report.

HR: attendance, leave, approvals

Live

Check-in, leave requests, manager approvals from the phone.

Auto-scheduler

Live

Every day at 06:00 Cairo time it drafts next week's rota with an OR-Tools optimizer. The manager reviews and publishes. On for preprod; each store's team still has to be switched on.

Payroll, Egyptian insurance

Built

Payroll with Egyptian social insurance rules. Runs on demo data; real staff setup is pending.

FP&A

Live

Forecast and budget variance work. 13-week cash view is built. The overview tiles are being fixed (in review).

Treasury and money flows

Live

Live on emulated providers: provider-to-provider transfers, bank payout, owner draw within the liquidity limit, vendor and person payouts, failure handling. Real providers wait on sandbox approval (see Money).

Roles: Owner vs Developer

Built

Owners run the business and its staff. Developer is IT only. Merged.

Mobile app

Live

Native tab bar, a + quick-actions button, and an app switcher. Runs on iPhone. The latest polish (nav, + sheet, app switcher, account sheet) is merged and deploying to preprod.

Face ID unlock

Live

The iPhone app locks behind Face ID or the device passcode. Making biometrics mandatory for money approvals is built but switched off.

Camera scanning

Live

Scan a piece with the phone camera in the app. The browser version of camera scanning is built but switched off.

Native POS

Live

Counter sale in the phone app. The new standard POS route in the desktop console is built but switched off.

CRM

Built

Customers, statements and repair tickets work. The retail CRM module (campaigns, segments) is in the code; setup and screens are pending.

Loyalty

Built

The till can show a customer's loyalty points. No loyalty programme is configured yet.

Wallet passes

Planned

Loyalty card in Apple and Google Wallet. No code yet.

02Money, the headline

Nobody sits down to do transfers.

Sales and payouts post themselves. Money moves over provider APIs, inside limits, with a name on every step.

Automatic accounting

Live

Every sale and every payout posts to the books. No data entry. Reconciliation shows provider vs books.

Approvals with amount limits

Live

Small things go through fast. Bigger amounts wait for the right person. The rule is in the system, not in someone's head.

Collections auto-sweep to payouts

Live, emulated

Paymob and Kashier collections sweep to the payout side without a bank hop. Verified in the Console on emulated providers; real providers wait on sandbox approval.

Bulk and automated transfers

Live, emulated

Pay vendors, staff and company accounts in batches. A failed payout is isolated and does not block the rest.

Owner draws behind a liquidity rule

Live, emulated

A draw only goes out if the company keeps enough cash. The policy decides, not a person's mood.

Cash: the one manual rail

Live

Counted, blind day-end till close is live. The deposit schedule you configure (on demand, over a threshold, or weekly) is in progress.

No personal or company bank account in the middle. No single person logs into a bank, picks an account and sends money by hand. The system pays from provider balances to approved destinations.
Straight talk. Paymob and Kashier run on an emulator today. Real sandbox access is waiting on approval from the account holder. Until then no real money moves. See "What I need".
03Approvals UX

Asked on one phone. Approved on another.

Two flows we show live. Each is timed from tap to done.

A. In-store gold purchase (scrap)

Shown live in the demoCounter-buy request, then approval.
Approval rule: a counter-buy needs approval from the manager on shift or an owner.

04Every salesperson, their own handheld

A phone is the till.

POS, barcode scanning and their own sales and commission in one pocket. No queue at a shared terminal.

Phone app and POS

Live

Works on iPhone now (preview build). Android and store rollout come with the go-live.

Scan a piece, sell it

Live

Camera or barcode lookup, price from today's gold rate.

Own sales, own commission

Built

Each sale carries the salesperson. The configurable commission rules (default: margin on making charge) are still being built.

Salesperson POS
05Versus the old system

48 of 60 features rebuilt.

We went through the old SoftwareHouse feature list line by line. 41 are done. 7 are built but switched off until go-live. 12 are not done yet.

Done (41)

Live
  • Metal ledger by the gram
  • Daily gold rate and repricing
  • Old-gold buy with approval
  • Trade-in at the till
  • Workshop custody and jobs
  • Branch transfers, stocktake

Built, switched off (7)

Built
  • Opening-balance import (cutover)
  • Wholesale to shops
  • Currency buy/sell
  • Annual close
  • Gold offers, bonuses and penalties

In progress (12 not done)

Planned
  • Bullion buy/sell (draft in review)
  • Shop and partner gold accounts
  • Stones: grades, loose parcels, weight count
  • Staff commission, per karat or margin
  • Barcode labels
  • Discount limits per user
  • WhatsApp (channel undecided)

RFID: the next step

Planned

No RFID code yet; it is a design note. The base is ready: each piece already has a unique tag field, and batch scan sessions exist for stocktake.

  • Tag a piece: one unique EPC per piece, read back before activation. Price, karat and owner stay in the system.
  • Tray stocktake: a handheld reads a tray, finds missing and unknown pieces. A read never changes stock by itself.
  • Gate alert: fixed antennas compare against sales and transfers. It is an alert, not proof of theft.
  • Loose stones and scrap still need a scale.

Geofenced check-in

Built

Check-in records, when the code is switched on, whether the phone was inside the branch radius at that moment: Within, Near, Far or Unknown. It evaluates one geofence at the instant of check-in, and it is advisory. It does not track people afterwards, and it needs consent and store setup before use.

06What I need

Four things to move to real money.

Paymob: approve real sandbox and payouts access

The account holder approves. Until then, collections and payouts only run on the emulator.

Kashier account

A second collection provider. Paymob and Kashier reconcile against each other and against the books.

Company documents, if the providers ask

Commercial register, tax card, ID of the signatory. I will say exactly which ones when they ask.

Two decisions

Technical Owner split: done as policy. Business Owners run everything business. Developer (IT) is a separate, technical role. Credential rotation: agree when to rotate and who is told. Nothing rotates on its own.

07Costs

The price of going formal, and what else it costs.

Our own numbers first. Where a figure is only discussed, not contracted, it says so.

1. The price of going formal: card fees on real sales

Royal Gold 14 May 2024 to 15 Aug 2026; Royal Silver 3 Jan to 15 Aug 2026. Margins are the old SoftwareHouse gross-profit snapshot (provisional). The 2.75% + EGP 3 card rate is a discussed, unconfirmed scenario, not our contract.

Bullion: untouched

0.05% of segment gross profit (about EGP 20k on EGP 39.3M). Customers pay cash or InstaPay: only 22 of 3,894 bullion invoices used a card.

Royal Gold jewelry: absorbs it

about EGP 1.19M of gross profit at 2.75% + EGP 3 (4.38% of the segment's GP). Worst pocket: Madinty jewelry, 6.04% of GP.

Royal Silver jewelry

Up to EGP 68k (3.60% of GP), an upper bound. The card, InstaPay and wallet split can't be read from the old data.

SegmentRevenueCashInstaPayCardGPCard fee @ 2.75% + 3
RG bullionEGP 379.8M367.6M11.3M0.7M39.3M20,299 (0.05%)
RG jewelryEGP 205.8M147.0M14.7M43.2M27.3M1,192,934 (4.38%)
RS jewelryEGP 3.35M1.1Mn/a2.35M*1.89Mup to 68,235 (3.60%)

*Whole non-card-cash leg treated as card. Cash is net of change and scrap trade-in. The flat EGP 3 is negligible on Royal Gold tickets (0.01%).

The trade-off, stated plainly. Taking jewelry card and wallet payments through the POS into company accounts costs real money: about EGP 1.19M of Royal Gold jewelry gross profit at 2.75% + EGP 3 (unconfirmed rate). Bullion barely notices (0.05%). We are choosing to pay it. The business already runs mostly on cash and InstaPay, and that has a price too.

Today's informal rail: InstaPay on personal accounts

  • Nothing can be tracked or reconciled automatically.
  • It keeps hitting InstaPay limits (EGP 70k per transaction, 120k per day, 400k per month per bank; re-verify).
  • One person controls it.
  • Fee is small, about 0.1% (min EGP 5, max EGP 20). The cost is control, not the fee.

What the formal route buys

  • Tracking: every payment has a provider record.
  • Automatic accounting and reconciliation: no data entry.
  • No single point of control: company accounts, approvals, limits we set.
  • No personal-account limits.
  • Fewer human operations: transfers, payouts and bulk payments run by API with approvals, not by one person at a bank or on a personal phone.
Proposal, a first step. Start with some flows formal: POS card and wallet payments into Paymob and Kashier company accounts. Add regular deposits of cash (counted at till close) and InstaPay balances into the formal account, on a schedule. Then see how it goes and expand. We'll see.

2. Payment provider fees

ItemRateStatus
Paymob card, in store / online2.75% + EGP 3 per successful transactionDiscussed generic rate. UNCONFIRMED as our contract.
Paymob standard settlementnext working day (about 24 to 48 working hours)Cutoff and batching for us unconfirmed.
InstaPay and Paymob wallet / IPN collectionsabout 0.1%, min EGP 5, max EGP 20 per transactionOwner's figure. InstaPay limits (previously checked, re-verify): EGP 70k per transaction, 120k per day and 400k per month per bank.
Paymob payout to bank0.1%, min EGP 20, max EGP 200Owner's figure. Instant bank arrives within hours; bank card up to 3 working days; Egypt Post next business day before 2 PM.
Paymob payout to wallet0.8%Owner's figure. Wallet payouts are instant.
KashierQuotePublic docs show PSP-managed InstaPay collection (QR, request-to-pay, webhooks). Fees not published.
Transfer fees are too small to matter on either rail. InstaPay (min EGP 5, max EGP 20) and Paymob payouts both cost next to nothing, so fees are not the argument. The real cost is POS card acquiring (the first table), and what it buys is a formal, trackable business rail instead of a personal one. Paymob instant settlement carries extra fees on top (EGP 150 flat up to 10k, then 0.35% to 1.85% by amount, owner-supplied, not contracted). Open questions: the Accept-to-Payout top-up fee and VAT.

3. Business costs we already carry

ItemCostNotes

≈ EGP 37,000 / month (≈ $730)
ESTIMATE, TO BE CONFIRMED FROM INVOICES for everything except the AI tools, which are confirmed. It goes through Tarek because I am not yet an official owner.
What it covers (monthly, USD)
  • Hetzner server: about $58 (€50)
  • Boat (CI and test VMs): about $40 ($20 plan plus top-ups)
  • AI development tools: $500 (2 × $200 plus 1 × $100, confirmed by the owner)
  • Expo/EAS app builds: about $20
  • Cloudflare: about $5
  • Apple Developer: about $8 ($99 a year)
  • Domains and misc: about $5
  • Subtotal about $636, plus a 15% buffer gives about $730, at about EGP 50 per USD (about EGP 37,000)

4. RFID pilot (one-off)

The case is payback, not gadgets. Time saved on every stocktake, count accuracy, and less shrinkage. The pilot measures all three in one store before we commit to more. We do not put a savings number on it until the pilot has run.
